A full-time Chief Marketing Officer can cost close to $300,000 a year in salary, which is more than most small and mid-size businesses can justify for one role. A fractional CMO brings the same seniority for a part of the time and for part of the pay. The price depends on how much of that time you buy.
I spent over 25 years in global marketing in a variety of progressive roles, working with startups to blue chips, with brands ranging from unknown to household names like Purina, Nestle, Microsoft and more. Over 300 businesses, as a consultant, coach or Fractional CMO. My experience can help businesses determine what type of support they might need. What is a fractional CMO?
A fractional CMO is a senior marketing executive who leads your marketing part time or on-demand, for a set of outcomes, specific deliverables or a number of hours or days each month. You get CMO-level strategy and decision-making without hiring a full-time executive.
What does a CMO do?
A CMO (chief marketing officer) is generally responsible for how a business attracts and keeps customers: positioning, messaging, channel mix, the marketing budget and the KPIs that show whether the spend is working. They have a seat at the table for product development and pricing strategies, plus internal and external communications. A fractional CMO does the same job part time, which is why the price is set by outcomes, hours and scope instead of a salary.
One note to make is that in the freelance world, I’ve seen the term “CMO” greatly overused. It has come to mean a “marketing generalist” vs an individual who looks at marketing as a part of the business strategy. It is important to clarify your needs and expectations before contracting or hiring for any role.
How much does a fractional CMO cost?
Most fractional CMOs work on a monthly retainer. Published 2026 pricing guides put the typical range at $5,000 to $15,000 a month, with newer practitioners charging less and senior specialists charging more.
The FRAK State of Fractional survey of 250 fractional professionals breaks it down further:
- 29.5% charge under $5,000 a month
- 40% charge $5,000 to $8,000 a month
- 18.5% charge $8,000 to $10,000 a month
- 12% charge more than $10,000 a month
When senior people quote by the hour, fractional CMO cost usually falls between $200 and $350 an hour, and the longer the term, the lower the hourly rate usually goes. Time and scope set most of the price. A few hours a month of advice is a different engagement from two days a week of leadership, and managing your team and budget costs more than advising on strategy. Experience adds to it: someone who has led marketing at scale in your industry will charge more, and should be able to show you why.
For example, my fCMO hourly rate is $250 per hour, but a monthly fee for about 64 hours per month with a 3-month minimum (2 days per week) may be around $10,000-$12,000. Or a single project as a Senior Consultant may be $5,000-$7,500.
My rule of thumb is to budget 35% to 50% of a full-time CMO salary, for the part of the role your business needs right now.
Monthly retainer, hourly or project: which pricing model fits?
Monthly or Quarterly retainer. The most common model. You typically reserve a set number of hours or days over a decided period of time, depending upon the outcomes or deliverables you have agreed upon. The senior marketing leadership you hire will work with you to build your marketing strategy and manage it with you or for you. This model suits businesses that need steady leadership for six months or longer.
Hourly. Useful for advice, audits and second opinions. Hourly engagement for a fractional CMO works less well when you need ongoing leadership, because results take more than a few hours a month to manage. Some firms now sell fractional executive time in small monthly blocks. 5FT View, for example, has plans that start at one hour a month.
Project. A fixed fee for a defined result, such as a go-to-market plan or a marketing roadmap, or to perhaps build out your marketing team for you. An agreed-upon fee for a specific outcome suits you when you need a plan before you need a leader. Or when you need to delegate an entire short-term outcome. My 90-day sprint works this way: we build the plan and the engine together, then decide whether you need ongoing support.
Does more get you more? Is more always better? What do fractional CMO services include at each price level?
Fractional CMO services vary, especially when, as I mentioned above, the title is getting a little eroded from overuse and misunderstanding. In general, you are going to get what you pay for: higher fees for more experience, or for more focus.
- Under $5,000 a month: advice and direction. Monthly strategy sessions and a review of your plans and campaigns. Managing your team or vendors usually isn’t part of it at this level.
- $5,000 to $10,000 a month: hands-on leadership. A written marketing plan, a clear budget, weekly check-ins, oversight of your team or agency, and a short list of KPIs you review every month.
- $10,000 and up: executive-level leadership. Deeper involvement in pricing and positioning, more hours, and often a seat in leadership meetings or board conversations.
The retainer covers leadership only. Ads, content and tools need their own budget, and owners who forget this often blame the CMO when results are slow.
Fractional CMO vs full-time CMO: what’s the real cost difference?
According to Built In, the average total compensation for a US CMO is about $295,000 in 2026. Benefits, payroll taxes, recruiting fees and equity push the real cost higher.
A senior marketing manager is also a serious line item. The US Bureau of Labor Statistics reports a median annual wage of $167,000 for marketing managers (May 2025). That figure covers marketing managers in general, not CMOs, but it shows how quickly a senior marketing salary adds up.
A fractional CMO at $8,000 a month costs $96,000 a year, with no need for benefits or overhead.
For most small and mid-size businesses, the deciding factor is the outcome from senior leadership they want. Many fractional engagements run 2-10 hours a week, but are largely dependent upon the flow of work. If you are looking for leadership to provide ongoing perspective and support for decision making, or oversight for other teams, an ongoing engagement that accounts for a few hours a week or month may be just what you need. For specific deliverables, you might engage at a higher rate at the start and then a lower ongoing retainer.
If your business is a bit more complex, has multiple customer segments and locations, or relies heavily on interconnecting systems, you may want to consider a full time CMO or at least a Marketing Director.
If you’re still weighing the two, my post on whether you really need a full-time CMO goes through the decision in more detail.
How do you know a fractional CMO is worth the price?
Put these four questions to any fractional CMO you’re considering:
- What will be different in 90 days? Listen for an answer tied to revenue, leads or pipeline. “Better brand awareness” is not enough.
- What exactly is included each month? Hours, meetings, deliverables, and who does the hands-on work.
- How will we measure results? Agree two or three KPIs at the start.
- What happens if it isn’t working? A fair contract has a clear exit after the first 90 days.
By month four of a good engagement, your marketing budget should be tied to a few KPIs you check every month, and your team or agency should know who makes which decisions. You also stop being the default head of marketing on top of running the business.
How I work as a fractional CMO
On my site you’ll see this service called Fractional Executive. Most of the businesses I work with need their marketing, sales and positioning connected so the results show up in profit. You can see how an engagement works on my Fractional CMO page.
I’ve worked with a few small business clients where we devised a front-loaded engagement. 3-6 months of higher involvement and planning, followed by a scaled back engagement over time. My goal is most often to provide a plan for your team to be running independently or with occasional check-ins, results analyses and adjustments. Or, to create a self-sustaining system.
Frequently asked questions
How much does a fractional CMO cost per month?
A fractional CMO typically costs $5,000 to $15,000 a month on retainer. In a 2026 survey of 250 fractional professionals, $5,000 to $8,000 was the most common range.
Is a fractional CMO cheaper than an agency?
A fractional CMO is a senior marketing leader, while an agency is a team that carries out the work, so one doesn’t replace the other. The CMO decides which work gets done and holds the agency accountable for it, and many businesses use both.
How many hours a week does a fractional CMO work?
A fractional CMO usually works anywhere from a few hours to a few days a week, depending on scope. The right amount depends on how much leadership your business needs compared with hands-on execution.
